Quick answer: Choose the format before the speaker. A keynote sets direction for a large room, a fireside chat shows judgment on a sensitive topic, a panel shows tradeoffs when experts disagree, and a workshop sends people home with something they built.

Picture this. You booked four brilliant experts for a 45-minute panel. Each brought slides. The first two ran long. The third rushed. The fourth never spoke. Nobody asked a question because there was no time left.

The villain here is the format mismatch: great speakers in a structure that cannot hold them.

So how do you choose the format that fits your goal?

I have given keynotes in large conference halls and led sessions in small rooms with a handful of leaders. Both can change how people think about AI. When one fails, the cause is usually the format, not the speaker.

How do the four formats compare?

  • Keynote. Best for: setting direction and shared language. Audience size: large. Typical length: 30 to 60 minutes. What attendees leave with: a clear point of view.
  • Fireside chat. Best for: judgment on a sensitive or fast-moving topic. Audience size: any. Typical length: 30 to 45 minutes. What attendees leave with: insight into how an expert thinks.
  • Panel. Best for: tradeoffs where experts disagree. Audience size: medium to large. Typical length: 45 to 60 minutes. What attendees leave with: a map of the options and the debate.
  • Workshop. Best for: building something the audience will use. Audience size: small to medium. Typical length: 60 minutes to half a day. What attendees leave with: a draft policy, plan or checklist.

When should you book a keynote?

When one voice needs to frame the whole event: an opening session, a leadership retreat that needs a shared starting point or an audience new to AI.

  • Watch out for: the same talk delivered everywhere. Ask how it will be tailored to your audience and region.
  • Ask for: a full keynote sample, not a highlight reel, and three takeaways written for your audience.

When should you book a fireside chat?

When the topic is sensitive or changes month to month, the speaker is senior, or the audience wants honest answers more than slides.

  • Watch out for: an unprepared host. The host makes or breaks this format. Share questions in advance and leave room to go off script.
  • Ask for: the speaker in conversation, such as a podcast or recorded interview.

When should you book a panel?

When the honest answer is “it depends” and your audience needs to hear why.

  • Watch out for: too many panelists. Three plus a moderator is the limit for 45 minutes. Avoid panelists who all share the same job.
  • Ask for: two-minute openings with no slides, one scenario the moderator poses to everyone and at least 15 minutes for audience questions.

When should you book a workshop?

When your audience must act soon: drafting an AI policy, planning a pilot or building an approval checklist.

  • Watch out for: a lecture called a workshop. At least half the time should be attendees working.
  • Ask for: the agenda, the materials and what attendees will take home.

Can you combine formats?

Yes, and the strongest programs do. A half-day healthcare AI track:

  1. Keynote, 30 minutes: set the direction.
  2. Panel, 45 minutes: show the tradeoffs.
  3. Workshop, 90 minutes: apply it to attendees’ own organizations.
  4. Fireside chat, 30 minutes: close with an honest conversation about what comes next.

How do formats change for virtual and hybrid events?

Keep virtual keynotes to about 30 minutes, use polls and chat to hold attention and give workshop attendees a shared document. For hybrid events, make sure online attendees can ask questions as easily as people in the room.
